  In what circumstance should six sigma not be applied. I've seen it both thrive and fail depending on the cirumstances and type of company its applied to. Is there a sure fire sign early on that six sigma will not work for a particular organisation?

Businesses that do not have enough money and time to use for six-sigma will not benefit from it. In addition, six-sigma requires full commitment from all employees in the business. Six-sigma can be beneficial for companies looking for a long-term investment.

  I agree that it would be hard for a business to reach six sigma without relevant resources but they most certainly would benefit from adopting its philosophy. The approach to customer focus through building a quality product would have a huge impact on the employees. Measuring what current practice is - so they know what they are delivering, will help spur them on to achieving more. The more they achieve and the more recognition they get, the better chance the company has of continually improving.

There are some condition where six sigma does not work

Improper data - Six sigma works on data analysis and if company don't have proper data or don't have date it will not work

Sigma Qualify Staff- If comapny don't have the staff who know the concept of six sigma or the basic of six sigma then it will not work because it require the impliment the concept of six sigma

Threat -Some time people don't prepare of threat of loss of data from the computer or from the people.

Six sigma will not work in the following circumstances:-

  1. Lack of understanding six sigma.
  2. Lack of management support.

1. Low understanding of the concept of six sigma

2. Low involvement and support of top management

3. wrong data provided for analysis

4. misinterpretation of the customer requirement

thats true.i agree with you.That too, a small company calculating standard deviation,quality costs and deviations definitely cause them a big price.

six sigma is good for medium and big industries.But if they try  basic concept of six sigma like customer satisfaction,minimizing the maintanance costs etc ,definitely give good results.

  What if there are too many independent variables that cannot be managed?  For instance, in the setting of education where the government wants ALL students to be at the same level at the same time, including mentally handicapped students that will never grow mentally past 8 years old.

In the case of the government requiring all students to be at the same level, with Six Sigma being put into place the variables would be analysed and sectionalized to show achievable gain. With six sigma the goal is not achieving perfection but striving towars it with the goal of 3.4 per million.

  I do not agree. I don't think money comes into ot. Commitment of all is the most important factor involved in the sucess of six sigma. There is enough resource and traing material available free online to impliment and suceed with even the smallest companies all it takes is commitment and your time. All the principles can be used and adapted to suit your companies needs.

In the typical organization where the barriers to productivity in total employee contribution is not appreciated the method of Six Sigma will not work. The envolvement of Six Sigma requires a organizational culture change. 

Organizations implementing the methodology requires committment from the Strategic plans created by the Chairmen down to the last employee in the door.

If not acccrately definding the problem with thorough analyizing processes, adoption of Six Sigma is sure to fail.

  Hi Drici,

I would like to add that Six Sigma has nothing to do with specific companies. It can be implemented anywhere where you have a chance of defect.
The basic concept is to reduce the cost of defect to gain profit.
Its linked to each other as below:

Reduced Defects-->Good Quality Product-->Happy Customer-->Profit to the Company.

You sure have mentioned about the lack of understanding of the companies. They probably focused on customers more than their products. If they cant make good products with least defects, they cant make their customers happy.
Anybody for that matter will like to have defect-less product.

So its not about extra money or resource that a company needs, to implement Six Sigma, but needs the focus on the concept DMAIC(Strictly) to gain profit. And the top management (Black Belts, Green Belts) needs to ensure that the DMAIC concept is being followed religiously.

six sigma implementation is a movement.

In early stage of six sigma implementation, we need to work on Gemba Kaizen and collect fruits which are obvious.

Once we generate savings, we need to look for implementation of 7 QC tools and get fruits which are within our reach.

and so on.

The real hard core six sigma projects with application of statistics would benefit once any change is to be implemented by proactive way either in product or service processes.

The companies caring for custmers and their requirement will certainly benefits from implementing six sigma projects.

Small scale companies can take advantage of Govt. institution like Indian statistical institute or a consultant and implement atleast one project.

In absence of statistical knowledge implementing six sigma project is difficult.

Due to the following reason six sigma can fail:-

1) From top to bottom level each team should be educated and given training.

2) Awareness and standardisation is a must.

3) Follow up every level

4) Continously & regulary done team work for reaching up to six sigma.

5) Study root cause with the operator or with the low level.

6) Brain storm  and a regular meating.

7) Motivation

  Six Sigma like so many other beneficial programs such as environmental, health, and safety are often put in to place by an eager upper management.  Where these programs fail is through a lack of total buy-in from the same management that implements them.  They look good on paper and just the pressence of the programs makes the company look more favorable to customers.  Without total buy-in, support, and proper funding, programs that could potentially drastically improve the company's profit margins are doomed to failure.

in an industry where highky management are not follow the quality system of ISO or Other syatem & not follow the six sigma process work, as a result six sigma benefit are not be possible.

  It should always work, the failure of a program may be in the application of it.  Many times we find ourselves in our professional and personal lives not wanting to solve the real problem or not wanting to recognise it.  Many times the implimentation could be wrong. Two diffrent businesses should not impliment them the same.  A small business and a large business may have the same problem but the solution will not and can not be the same simply because of the size of the organization.  We must remember Six Sigma starts as a philosophy.  Therefore it is everchanging.  It is a guide on how to do business not an instruction manual.

If a project is viable and eligible enough to be put for 6sigma and if the theory is applied correctly then it has to work, but if a wrong project is selected where it will not be applicable then it will fail. But its not the systems fault but the wrong selction who brings the failure.

In following situation Six Sigma will not work

1. when project objectives are not clear to the team.

2.when data capturing method is not appropriate.

3.when a small industry is fighting for survival,management will not be interested in investment in Six Sixma or any person for the same.

The company cannot run on the downline people definitely, if the higher boss has certain goal, he will take the company in lead, like same way, if the top management does this six sigma course, and make others also go through the company will benefit, it is a group effort, not by individual, if one person only applies his six sigma strategy and others doesnt know about this definitely it will not work.

The fact that 6 sigma not work in an organization has many reasons.  That may be the implementation is wrong; short of professional support; improper judgment or lack of interest and motivation.  These however are all related with the training and education of individuals.

 

So when will six sigma not works?  Firstly we have to determine why 6 sigma.

An operation that is 6 sigma must:

a). to make customer happy,

b). to increase profit

c). to reduce defect to/under 3.4 DPMO

 

Only an operation that fulfills all three of it, we can say that has been 6 sigma successful.

 

Scenario 1 - Profit increased and defects less than 3.4 DPMO but customer are not happy.

This trends to happen in sectors/industrial that is monopoly.  A provider may increase its profit when defects are reduced, however customer may never been happy because they are lack of choice or comparison.

 

Scenario 2 - Defects less than 3.4 DPMO and customer are happy, but no profit increases.

The prime objective of some organizations is customer satisfactory and without any defects.  Usually they are non-profit organization and keen to keep to their budget.  However a good budget control does not necessary to be profit increase.  i.e. public sectors and charity.

 

Scenario 3 - Customers are happy and the organization’s profit has increased but defect still over 3.4 DPMO.

To further reduce the defects, the organization might need to invest more and this could lead to profit decrease.  Such profit decrease may be short term but experience shown many company has achieved 5 sigma were found it difficult to break through to 6 sigma (or no more initiative that they are happy enough when achieved 5 sigma).

 

Hence when an organization tries to adopt 6 sigma, they must first consider how it may benefit.  These 3 scenario show how possibly 6 sigma that does not work.

  No Areas Six Sigma would fail.  It depends upon the approach towards Six Sigma by the concerned Projects.  Six Sigma has well guidelines towards implementation and sustainence. The success of the tool depends upon the Management Representative (MR) - the authority given to him and the way it is taken upwards to the Top Management & downwards to the line managers.

There is no failure or success for Six Sigma, it’s a level of achievement towards quality.  Six Sigma is a long term project with continues improvement and complete focus towards customers needs and satisfaction. The work cycle of any company or organization is designed to earn profits and being competitive in the market.

I think that one of the critical factors on the implementation is the management involvement. We, as employees, can apply the methodology, and offer the right solutions to the problems, but if the only application of six sigma is the resolution of one problem/process, six sigma dies until the next problem arise. There must be a "six sigma philosophy" in the enterprise. It's the same thing that occurs when you implement a Quality Management System, I think.

When will six sigma fails or not work,

Six sigma may fails, if the project or any analysis made by using wrong & non applicable techniques.

 For Eg: We can imagine if any Civil engineer attempt an heart surgery,     

              Or any Doctor built a house.

Both will reflect the final result as Failure, because a civil engineer can give first aid for a patient not a surgery.

The same with a doctor can plan and imagine a house but he my not suitable to execute the construction.

May company’s fails due to the requirement of non- capable persons.

Company is not a separate entity a group of person brains and physic work to gather is a company, if the person fails automatically the company will fail.

  Six sigma will costs money before saving money so it is not appropriate for a company that did not want to invest in this. Also this can be a long term project and it is important to have a commitment from the top management, otherwise will not work. If this 2 are solved I think six sigma will work for any type of business in any type of sector.

  While our main focus is making sure we please the customer, Six Sigma will not work with customers that are not willing to negociate or are looking for unrealistic deals. Some have heard the term "Cadillac for Buick pricing". We are all in the business to serve our customers as well as keeping our businesses profitable. In these hard economic times, some customers need to understand that we can not keep a float by "giving" our products/services away or by discounting them to the point where we lose money. As long is there is a respect for business from both sides, I can't see where six sigma will not work.....providing it is executed properly.

When I read some of the earlier messages, it got me thinking about a presentation I gave earlier this year (attached) “why projects fail”. I performed a survey of 21 Project Managers at a global financial services organisation, as to their personal thoughts as to why project’s fail.

The most common reason was that the project stakeholders (the customers) had not been engaged fully through the lifetime of the project. i.e. the projects failed - and probably one or more customers were unhappy.

Happy (or unhappy) customers is a theme Ive seen on a number of the threads within this forum, but I wish to offer for discussion that unhappiness is a symptom of a problem, not the root cause?
I offer a root cause (for discussion)– poor management of the customers/stakeholders - by the project and/or business.

To manage a customer/stakeholder needs regular communication; involvement in decision making; involvement in project planning; involvement in requirements gathering; and also involvement in acceptance of deliverables.

If the customers are happy, then the project has engaged them thoroughly; and the project has not failed. This perhaps is not an issue for 6sigma as a methodology, but perhaps it is more related to the basic skills of a project manager

I believe Six Sigma could be applied in any company where relating with customers exists.

However, one fundamental hindrance to the operation of Six Sigma is Management's commitment to it. I discover that there is nothing any employee can do to implement Six Sigma, good as it is, above a company's Management understanding of the scheme.

With Management's understanding, the clear vision and the drive to turn the vision into accomplished mission become obvious. At this rate, every other factors would likely fall in place.

  From my Experience i can say that six sigma will definitely not work, if the upper Management is not giving enough support.
It would be the task of the Champion to motivate other MT Members to involve more in the Six Sigma Process. But if the Champion is not able to do that the MBB will run and search for resources but it will never be a smooth Process.

Six Sigma will not work if there is no full commitment and one of the reason employees are not committed to work is if there are no enough motivation from the part of the Sr. Management or everyone is allowed to do anything they like. An example is most especially among Government staff when some directors of ministries here in Nigeria are not really monitoring productivity but the dues from the government that comes at the end of the month and so staffs are not properly studied or monitored for quality or performance. Some staffs get to office by 10am when they are suppose to get to their duty post at most 8am and some close by 12 or 3pm because there is no proper check. Six Sigma will fail in this regards if introduced.

Typically the organisation where six sigma wont work or will not be applicable are these workplaces where the following factors are observed:

  1. organisations with faulty data monitoring systems which generate faulty or wrong data for interpretation
  2. Improper quality plans: these actually point out to non conformance of datasets and the end products vary substantially from the actal desired result
  3. Lack of motivational training processes within the organisation: these processes are responsible for the boost in employee morale and help the employer to maintain lower attrition rates within the organisation. because whenever there is a loss of an employee and a new employee is inducted within the organisational process, he/ she is bound to undergo training and orientation which is an expenditure towards quality in the organisation.
  4. lack of support for Quality improvement program from management: the management is responsible for continous improvemnt in product and service quality. in case the management does not improvise and support the continous quality improvement program, then six sigma ( OR ANY OTHER QUALITY IMPROVEMENT PROTOCOL)  is bound to undergo failure

It is true that to implement Six Sigma up to best level, special budget to be worked out.

But beside that if Six sigma is considered as an helping tool to improve the customer satisfaction in all aspects at least people / corportae people who have understood the basic of the same can use in their areas, later management can be convienced on the larger benefits.

Managers have to break the ice before management is made involved. Top level look at the profit generated from the investments, it is always middle management who have to run the show and work  to maintain good customer satisfaction level and top management content.At operational level people know the real cause of dissatisfaction, midle management present ways to improve on the same.once you have proper analysis and improvement plan ( DMAIC) the dta pojected with solution  should be accepted to do some investments for improvement.

  When you don't have the proper resource to define and implement the process.  It can only be implemented by someone who understand the basic principle of six sigma.  Anything else only make a bad situation worse.

  I realise that some still don't understand the concept of six sigma. It is not about "where will it not work" but "why will six sigma not work". The goal of adopting six sigma into the business of any organisation is to satisfy the customer and also to reduce defects in products to a very large extent, hence increasing customer satistisfaction and their willingness to want more and remain loyal to such product. The adoption of Six sigma is a change process within an organisation and it requires top management functions or personelles to make everyone within the organisation to, first of all, realise the need for the change and the benefits that can be derived from the change. Six sigma can work for any organisation. It just require more effort and discipline to carry out the full process. If the concept of DMAIC is well observed within an organisation, then proper analysis of the business processes would reveal some of the major constraints to the success of six sigma. Thus, change management and organisational culture are key factors that needs attention!

With the key purpose of Six Sigma being... customer happiness

Six Sigma is for customer’s satisfaction, once achieved and to be able to maintain their requirements companies have received great success from the quality of products sold.

When major companies.. monopolies an industry of manufacturing products,  to a standard that meets their requirements and not that of the customers.

 With few suppliers, companies dictate the price per unit to obtain greater profit with maximal output.

With cheap low grade raw materials used in the manufacturing process to achieve a greater profit, the standard of quality achieved is ...  just a means to its purpose.   

When customers are restricted by , purchase locations and lack of competitors, quality of product and price fixing then Six Sigma has not worked for its key purpose ....the customer.

six sigma methodology will give good results when the company is big under good leadership(super balck belt person) and under strict  quality management .Though the results may take some time,but on long run it will have  good impact,like workers get trained to solve the problems and they reach upto expert level(black belt).ofcourse in six sigma methodology applied company will take only experts smile(black belts)

  I agree there are no absolutes when trying to determine the potential success of a Six Sigma implementation. There are however, indicators that trouble is ahead. Some of the most common ones I've experienced are lack of upper level management commitment, failure to recognize the need to properly roll out training to the improvement team and also organizational patience. Upper level management buy-in is essential not only because they control the budget and will need to make a capital investment, but also they themselves need to understand the process in which the organization will begin to solve problems. Once management has committed to the methodology, they will need to allow the improvement team the opportunity to be trained and show them the organizational support that they deserve. Lastly, there needs to be an understanding that true lasting change can rarely occur, without a firm commitment to the DMAIC process. There must be an understanding that this process is usually not a fast one, but instead one that must be executed with an emphasis on sustained improvement well after the control phase. Circumventing these pitfalls while not guaranteeing project success, will certainly steer an organization down the path of successful process improvement.

DEFINE this is the key for successes any problem in any level will lead to lose money, customers, and reputation

Lake of information will lead to lose track in Defining the processes, key customer requirements, and process.

● Any Measuring performance should be taking inconsideration specially the one concern the customer requirements and key performance indicators.

● A poor monitoring and analysing data will lead to bad decisions form the top management “output”, and big lose.

● Without a milestone and Controlling process performance by monitoring process and responding quickly to problems we will be out of business soon.

I believe if you think long enough and plan accordingly the implementation Six Sigma can produce positive results in most all circumstances. However, since Six Sigma has not worked in every company, the root problems of this must be explored. I do not believe there is a sure fire indication that Six Sigma will fail, and I believe looking for such a sign is counterproductive to the Six Sigma process. Six Sigma is a very positive process designed to improve and streamline an existing process to benefit a company as a whole. Looking at the GE example, the implementation of Six Sigma quickly produced costs that exceeded the benefits. If GE was looking for an indication of failure, then it would have quickly been seen. However, GE knew that the costs would only initially outweigh the benefits, and stuck with Six Sigma to see the benefits outweigh the costs over time.

  A business that does not have support from the top down will not implement six sigma properly. The project may start off doing well, but somewhere along the way the wheels will fall off.

It starts with the Executives and must be communicated to all employees.

I think time would be a major downfall. If companies are not willing to allow time for employees to work on projects then they would have to choose another method of improvement.

Characteristic for Six sigma project as below:

1. People: all pepole participated on and supported this project should be trained for six sigma. including below people:

a. Top management- Champion

b. Specialist, project leader- Black Belt 

c. Generic pepole-Green Belt, Yellow Belt

2. Major approach:

D-M-A-I-C

So based on description as above, lack of any above element will cause the six sigma doesn't work.

six sigma requires proper money, full employees committment, time and proper planning. Businesses that do not have these things six-sigma will not benefit from it.  Six-sigma can be beneficial for only the companies looking for a long-term investment.

  In my opinion, that would have 6 sigma is difficult to achieve a goal, that is 3.4defect 100 million, for example, the so-called high-tech industry, computer design and manufacturing also, we found that integrating all of the defect rate, we can only achieve 3 sigma Above, 6 sigma has become an ideal. But we should recognize, 6 sigma not just a number, more content is a system, a method, ask questions, solve problems, reduce the waste of resources, increase the unit output of the method, so I do not think 6sigma failure But as a means of direct and indirect guidance to resolve the difference.

I believe six sigma will not work when -

- there is no proper support from the management side

- there are no proper champions, black belt to give direction to the project

- lack of involvement from the project members

- no basic understanding of the tools required to the analysis

- lack of communication between the champion, black belt and team members.

- When the management fail in the final phase i.e. Control phase to bring improvement and consistency in the project result.

  Six Sigma needs to be fully comprehended by everyone who works in the company. If the CEO thinks it's a bad idea to implement the 6-sigma process, it won't work. Not only because he won't provide you with the necessary funds, but also because he won't like it when you use manpower on a process that he doesn't believe in. And when an employee thinks it's a bad idea to implement the 6-sigma process, he won't focus on it. A distracted team member will be another cause for the 6-sigma to fail. And obviously, if the company can't provide the necessary funding (i.e. training, investing) the process is more likely to fail. But when you get everyone on board with the transformation and when the company is the right size and when it can fund you, it's highly unlikely that it will go downhill.

For success of any organisation both six sigma as well as resource is needed. Proper management of the available resources is the key to an organisation.

Six sigma may not work in many circumstances

1) Inadequate finances

2) Inadequate human resources

3) Lack of proper trainers that may help in implementation of six sigma

4) Mismanagement in the organisation.

5) Lack of motivation among the trainees or the employees

6) Wrong implementation of six sigma

six sigma would not work in a project involving small and unstructured teams. There would be no dedicated resource for the same and it will not work.

On the other hand if the "Customer is always right" is the moto of the organisation then the management might be reluctant to change the way work is being done. In this circumstances even if the cause of the problem is known - no corrective actions will be taken to improve.

And I personally feel that six sigma should not be used in software industry where there is on an average 30% diveation (no official records of the figures) from the required product and end product.

  Yield of any process is meant for the customer so the product or services produced by any process are for the customer. AND if there is the customer then there should most important be the customer satisfaction, which is one of main theme of 'Six Sigma' philosophy. During the course of improving customer satisfaction, process improvement is inevitable. So only following items can reduce the chances of application of Six sigma. and these are only possible due to low management commitment. The list is,

. Wrong interpretation of customer requirements.

. Mis-interpretation of the process.

. Low commitment of management.

. Non reliable data collection.

. Low level realzation of benefits associated with six sigma.

  i really don't think there is anytime six sigma will not work except there is no commitment on the part of the employee and if the management is not ready to Spend money but the actual fact is that it ends up been cheep if applied. i believe six sigma will work at all levels with everything been put in place.

Six sigma can fail when the process to constantly analyzing the low lying fruits are not evaluated in timely manner.

One has to constantly see whether the root cause of the problem is correct or not. It could be that previously "A" factor was affecting the project/product and on that basis the Six Sigma was process was laid down but now the "B" factor is the problem area, if the business fails to constantly analyze the root cause of the problem then Six Sigma will fail. Six Sigma works on the data if the data is not correct it will fail to show the true picture.

There are many reasons because six-sigma don’t work like:

Not understanding of the concept of six sigma etc.

But in my opinion all the reasons can be simplify in one the company believe or not in the six-sigma application?

The application of the six-sigma methodologies involves the change of the all company mind.

If the company, the management not believe completely in this system, they don´t support the six-sigma implementation, and we have inadequate training for the employee, inadequate software support etc..

  When any key member in the top management is reluctant and not open for the implementation, no matter what effort you put ,the Six sigma will not succeed. So better to drop the idea than to face a setback.

  Six sigma will not work when there is no proper communication between the delivery team and the quality team. If proper communication is not there between the two, no proper updates about the working and the process can be drawn to improve the quality.

  Simply kicking off a six sigma does not guarantee success. It may do more harm to a company than benefiting a non-conforming company.

A successful implementation depends on many factors, such as a company's culture, and the commitment and conviction of its leadership. Without the necessary pieces in place, a Six Sigma deployment can falter.

A company can increase its chances for success by objectively evaluating whether the necessary factors for success currently exist in the organization. Then, the company can start spending time preparing a well-thought-out deployment plan. Otherwise, be warned!!
